I like the salvage to embers but i think you are missing how embers currently work. Maybe you could combine the two.
Let's say there is a forge delvar and by using the Salvage command it can turn your equipment into embers on succeed and coal on fail.
examples here:
You salvage a level 15 green it's got a 5% chance at random div extinguished ember 95% at coal.
You salvage a level 15 blue it's got a 10% chance at random div extinguished ember 90% at coal.
You salvage a level 20 green it's got a 5% chance at random div dim ember 95% at coal.
You salvage a level 25 purple it's got a 15% chance at random div reg ember 85% at coal.
The forage also allows you to use the Upgrade command.
You attempt to upgrade an item and it has a 10% chance to +1 it and 90% chance to turn to coal.
Now the reason I say just a chance at at upgrade/break instead of just giving 10 items and giving an upgrade is space. These two options are statically the same but really who wants to carry around 10 items of each type in your vault until you have enough room to upgrade one? It seems much better when you get an item that you already have or don't plan on using to head to the forge right then and give it a shot than to save up or trade for 10 of that type. It's just not really logical and the same thing could be accomplished using a more simple approach.
